What could be some of the milestones to monitor the progress of Lean project for Project Manager (facilitator).
I am not looking for the Lean metrics for the outcome of the project but something to find out if the project is on track.
I'll appreciate your feedback and experience.
Regards,
Jamal

Jamal,
Are you talking about a timeline or the project headed towards it's goals? if you are talking timeline, forget it. There are often "surprises" that come up that dictate that things take either more or less time than you thought.
Now, if you are talking about the project itself being on track, I assume you documented current state, decided what the process SHOULD look like, and planned your event accordingly. If you did this, you will know if you are making progress simply by keeping the team headed towards the goals. Observing and listening will tell the story.

Ken,
Thanks for your response. I am interested in finding how other organizations are keeping track of their multiple Lean projects.
In a Lean project life cycle what would be some of the milestones that would be used to track the project from start to end (e.g. project charter, training, current state, future state, implementation plan, etc).
In addition to few I mentioned above, I am looking for examples of milestones in PMO's perspective at the organizational level.
Regards,
Jamal

Dear Jamal
I think, You are already at the point, Within projects Progress is measured against time. This can be done in several ways.
1) Use milestones - Frequent milestones help to keep track of the progress. It also develop a sense of urgency to project team. Further the successful completion of a milestone also motivate the project teams.
2) Measure the activities in Gant chart, the timely completion of an activity is in fact a measure to check if project is on track.
Visualization boards can also be used to make the progress visible to the whole organization.

Jamal,
Are you using broader Lean concepts, such as Hoshin planning, visual management or A3's?
I lead a Lean Six Sigma program, where Lean approaches are more visible, including:
- An annual Hoshin plan and X-Matrix (A3) which defines the annual goals and improvements
- Team Charter A3's where each improvement 'project' has a high level plan and time line (milestones)
- Problem Solving A3 using either Six Sigma's DMAIC or more typical Lean PDCA steps (either is fine its the learning through scientific approach that is most important) which linked to the Team Charter, together visually communicate (via a visual management board with a weekly team huddle) where each improvement activity is up to.
This gives you both milestone visibility and problem solving / improvement visibility.
Regards
Kevin

HI Jamal,
I have developed a structured way of developing and implementing Lean. We do have evaluation method to ensure cultural change and Lean implementation is progress by the established indicators.
We do have 5 levels, Establishing Standards, Usage of Standards, Clarification of Concerns, Practice of Kaizen cycles, and World Class Shop Floor.
This levels that indicate the progress of Cultural Change and Lean Progress at an organization.
This structured way consist of 8 categories and 17 elements.
Drop me mail if interested for further explanation.

I had created a database to keep track of our lean projects but there is superior commerical software out there.
Our Corporate "lean Network" is looking into a Minitab product called Quality Companion. This product is designed to keep track of multiple lean projects and even has a "coach" function to lead a person through standard tasks such as Project Charter and DMAIC.
if you go to the Minitab website you can see a video and download a trial version.
